CF Industries

CF Industries Holdings, Inc. is an American nitrogen fertilizer manufacturer headquartered at 2375 Waterview Drive, Northbrook, Illinois, and the largest commercial producer of ammonia in the world. Founded in 1946, it employs 2,800 people and reported FY2025 revenue of USD 7.084 billion, net income of USD 1.455 billion, operating income of USD 2.30 billion, total assets of USD 14.088 billion, total liabilities of USD 6.313 billion and equity of USD 7.775 billion. Its shares trade on the New York Stock Exchange as CF and it is a component of the S and P 500 index, with a market capitalization of roughly USD 18.26 billion at USD 120.68. The product slate is entirely nitrogen: 10.1 Mt of ammonia produced in 2025 across nine complexes in North America and the United Kingdom, upgraded into UAN solution at 31% of FY2025 revenue (USD 2.196 billion), ammonia at 30% (USD 2.125 billion), granular urea at 24% (USD 1.70 billion), ammonium nitrate at 7% (USD 0.496 billion) and other nitrogen products at 8% (USD 0.567 billion). The largest single site, Donaldsonville in Louisiana, holds 4.9 Mt of ammonia capacity, making it the biggest nitrogen complex in the world.

Strengths: CF's cost position rests on North American natural gas priced at Henry Hub rather than on the oil-linked contracts that govern European and Asian competitors, and that feedstock advantage converts into a cash cost of USD 185 per tonne of ammonia against a realized price of USD 525 per tonne referenced to the US Gulf NOLA benchmark. Scale compounds it: Donaldsonville alone holds 4.9 Mt of ammonia capacity, Port Neal adds 1.2 Mt in the Iowa corn belt, Medicine Hat adds 1.3 Mt on low-cost Alberta gas and Waggaman adds 0.88 Mt acquired from Incitec Pivot, spread across nine complexes that can shift product between ammonia, urea, UAN and ammonium nitrate as relative prices move. The company also hedges about 35% of its natural gas needs over a 12 to 18 month horizon through financial derivatives and swaps, which caps the damage from a winter price spike without giving up the underlying cost advantage.

Weaknesses: Natural gas is both fuel and feedstock, so the business is a gas spread rather than a mining margin, and any narrowing between North American and offshore gas prices removes the advantage that underpins the cost curve position. The products are chemically homogeneous and sold against published benchmarks, leaving CF as a price taker in a market where Russian, Middle Eastern and Chinese exports can reset the clearing level; revenue of USD 7.084 billion in FY2025 compares with USD 11.186 billion in FY2022, and net income of USD 1.455 billion against USD 3.346 billion over the same span, a reminder of how far the cycle can travel. FY2026 ammonia guidance of 9.5-9.8 Mt already includes a Yazoo City turnaround, which shows how a single plant outage can move group volumes, and with only 2,800 employees across nine complexes there is little redundancy: one extended outage removes a meaningful share of national supply.

Industry Position

Nitrogen fertilizer is a gas conversion business dressed as an agricultural one. Ammonia is synthesised from natural gas, so the global cost curve is essentially a map of gas prices: Middle Eastern and North American producers sit at the low end, European plants using hub-priced gas sit in the middle, and Chinese coal-based capacity sits at the high end but remains insulated by domestic policy. The spread between Henry Hub and European or Asian gas is therefore the single most important variable in the industry's profitability.

CF is the largest commercial ammonia manufacturer in the world, with 10.1 Mt produced in 2025 and 4.9 Mt of that capacity concentrated at Donaldsonville. That scale places it ahead of Yara, Nutrien, OCI and EuroChem in merchant ammonia, and it makes CF a reference supplier for US Gulf exports, which are priced off NOLA and clear into Brazil, Europe and Asia whenever the arbitrage opens.

Demand is driven by planted acreage, crop prices and the affordability of nitrogen per bushel. US corn area supports the domestic UAN and ammonia business, India's subsidy programme supports urea imports, and Brazil absorbs a growing share of global granular urea. Because nitrogen is applied every season and cannot be substituted, volume is stable, but price is not: the market clears on marginal import parity, and a single large exporter deciding to move volume can reset the benchmark within weeks.

Competitive Advantages

The cost position is structural. Access to North American gas at Henry Hub, combined with large-scale single-train ammonia plants, yields a cash cost of USD 185 per tonne and a realized ammonia price of USD 525 per tonne, a spread that European producers paying hub-linked gas prices cannot match in a normal year. That is why CF earns through the bottom of the cycle when marginal European capacity is curtailed.

Scale at Donaldsonville is an advantage that compounds. A 4.9 Mt complex shares utilities, storage, loading and maintenance across multiple trains, so fixed costs per tonne fall well below those of a single-train plant, and the site's Mississippi River access gives it barge economics to both the Gulf and the corn belt that inland competitors cannot replicate.

Product flexibility converts market dislocations into margin. Ammonia can be sold directly, upgraded to granular urea, blended into UAN or converted to ammonium nitrate, and the choice is remade as relative prices move. In a year when urea is oversupplied and UAN is tight, the same ammonia molecule earns more in the solution market, an option that a single-product producer does not have.

Risk management is part of the operating model. Hedging roughly 35% of gas requirements over 12 to 18 months through derivatives and swaps smooths input costs through the winter, and the remaining exposure keeps the upside from cheap gas. Compared with Yara and OCI, which carry more geographically dispersed and higher-cost assets, CF's concentration in low-cost North American gas is a deliberate bet that has paid through several cycles.

Strategic Expansion

Growth is being directed at carbon intensity rather than at more tonnes. Carbon capture and sequestration at Donaldsonville is funded within the growth budget, and blue ammonia produced with captured carbon targets fertilizer customers and export markets that pay a premium for lower-carbon product. That is a defensive investment as much as an offensive one, since European buyers are beginning to price carbon into procurement.

The Waggaman acquisition added 0.88 Mt of ammonia capacity from Incitec Pivot, a brownfield purchase that avoided the cost and permitting timeline of a new build. Medicine Hat provides a second low-cost gas jurisdiction in Alberta, and Billingham keeps a European footprint that can serve local customers when import parity justifies running it.

Capital spending of USD 0.80 billion in FY2025, split between USD 0.52 billion sustaining and USD 0.28 billion growth, includes routine turnarounds as well as the carbon capture project. The sustaining share is not discretionary: nitrogen plants require scheduled outages, and deferring them raises the risk of unplanned failure later, which is exactly what the Yazoo City turnaround in the FY2026 plan illustrates.

The network also has debottlenecking optionality. Incremental capacity at existing sites requires a fraction of the capital of a greenfield plant and can be timed to demand, which is the most likely route to volume growth beyond the current 10.1 Mt base.

Risks & Outlook

Gas price risk is the primary exposure, and hedging only 35% of requirements for 12 to 18 months leaves a large unhedged position. A sustained rise in Henry Hub prices, whether from LNG export growth or a cold winter, compresses the spread that generates nearly all of the company's margin, and the effect is immediate because gas is purchased continuously.

Nitrogen price risk is the mirror image. Global capacity additions in the Middle East and Russia, together with Chinese export policy, can push urea and ammonia benchmarks below the level at which marginal North American capacity covers cash cost. Revenue of USD 7.084 billion in FY2025 against USD 11.186 billion in FY2022 shows how quickly the cycle can turn, and product homogeneity means CF cannot defend price with branding.

Operational concentration is a secondary risk. Nine complexes and 2,800 employees leave limited redundancy, and an unplanned outage at Donaldsonville would remove a meaningful share of US Gulf supply and of group cash flow. Carbon policy, particularly in the United Kingdom and Europe, could raise costs at Billingham faster than the low-carbon investments offset them.

For the next one to two years, FY2026 ammonia guidance of 9.5-9.8 Mt already accounts for the Yazoo City turnaround, so volume should be broadly stable. Earnings will depend on the gas-to-nitrogen spread: a wide spread with Henry Hub gas and firm NOLA ammonia supports strong cash generation, while a narrowing spread would test the dividend and the carbon capture programme. The profile closes with a VerityRank Score of 83/100.
